If the adventure calls for them to be ambushed, but you still want to give some benefit to some PC dice rolling, one of the things I always like to consider is letting the PCs turn the ambush situation to their advantage if they do well on some skill checks. If they see the spy, they're prepared for combat and not caught totally flatfooted, or they can lead the ambushers into a trap of their own, that sort of thing. And no, it's not really being a railroady GM. Being railroady refers more to "there is one plot for this game, I can't improvise, you're doing this or we're not playing" sort of stuff, IMO.
