You're right, though. I really hope there's a way to save absolutely everyone in one run. Final mission probably not, but maybe as a personal challenge kinda thing.

It's also a bit of Metroidvania, what with gating you off from certain areas with doors that can only be opened once you've earned certain abilities.

The room we woke up in after solving the Sixpence murder has a space on the southern wall we can examine that explicitly says "There should be a door here, but there isn't."

The VIP statue can be changed after 3:05. Then it's down to grab the broken arm and switch that statue.
Next, run to the theatre. You've got some time here, but you need to turn on the breaker and then be at the second switch between 8:40 and 9:50.
After that, back down to the stairway area - you can flip the last statue any time after 8:50, but it must be completed before 10:35.

It's that opening section that's the trouble. I don't think it's possible to get Tequila's sequence done in time to complete the Hungry Charm, unless putting out the candle after Willow is hypnotized and leaves works. You could try doing the Hungry Charm first, but that wouldn't leave enough time to get down to the chapel to save Reggie.

No, once Willow leaves she's locked into her death. Moreover, the pipe will only pour out the water to put out the lit candle during her attempted takeover. She, Sixpence, and Redd/Grayson have the strictest timing for saving.

Actually, what if no one died, but Lucas thinks they did, and that is what he's torturing himself over. The only word we have that anyone died comes from spectres of a presumably damaged mind.

He says he served time in jail, which presumably means (if this isn't a hallucination on the operating table) the police and courts had reason to believe the people he believes he murdered really are dead.
